Last week, Sony Chief Executive Officer (CEO) Kazuo Hirai admitted to several Japanese newspapers that the main reason it is losing money and market share because it did not respond quickly enough to changing market conditions.<\/p>\n<p>For many years, Sony is the most famous brand and symbol of Japanese\u2019s success but its current failure has led to a major change in Japanese\u2018s industry. Mr. Hirai explained: \u201cWe are going to major structural reforms with new vision and new strategy. And our future businesses will be focusing on cloud-computing services, wearable devices, entertainment, and finance.\u201d Although he did not mention its TV business but it is obvious that once the leader in TV market, Sony has now lost it to Samsung. Sony is also getting out of the computer market and stop making its Vaio PCs. An Industry Analyst wrote: \u201cThe hardware market is saturated and losing money, the future is in software with mobile app, big data and cloud computing. The problem is top managers in Japan all came from hardware business, they were successful and moved up to leadership positions and their thinking is from \u201chardware of the past\u201d and cannot think toward the future in this competitive market. It is expected that with new direction, most top managers will be replaced by younger, more aggressive managers with software background as more companies are getting out of hardware business and moving into software areas with cloud computing and mobility as their top priorities.\u201d<\/p>\n<p>Another industry analyst wrote: \u201cWhen technology changes, \u201ccompany culture\u201d must also change. Company culture is the thinking and principles that people who work in the company share. When company culture changes, those who could not change will be eliminated including both managers and workers. Today we are experiencing technological and cultural changes in every company, it is up to people to learn how to change with it and they must change quickly because no one can stand still or go back to the past. The challenges are to understand about emerging technologies and how they will affect their life, their work, their jobs, and the society. Basically, people need to know what the future will look like so they can adjust to it but it requires some technology knowledge that most people do not have.\u201d<\/p>\n<p>Japan is not the only country that suffers from technology changes. All over the world, countries are struggling to keep up with changes, many large companies are closing businesses, laying off workers, increase unemployment and devastating the economy. Even the U.S with strong economy is struggling too. In the past twenty years, over 800 large U.S. companies have filed for bankruptcy, millions of people lost their jobs and the change is still not complete yet. It is expected that more large companies will be closing soon. A Wall Street Analyst wrote: In the past, large U.S. companies would last at least 65 to 120 years but recently many can only last about 10 to 25 years because technology changes so fast. It is difficult to change when top managers who have been successful in the past cannot lead the company toward the future. As well established companies begin to fail; more new and aggressive companies are formed and capture the market. When hardware companies like DEC, Wang, IBM, and Data General failed, it was Microsoft, Apple, Lotus, and Adobe took over. When Microsoft is no longer the dominant force, Google, Apple and Facebook capture the market. Many economists believe that in this fast changing time, the best solution is to create more startups with knowledgeable people who have new ideas, new knowledge, and new skills in technology to lead the change and countries that have more startups, more technology skilled people will be the winner.<\/p>\n<p>For years, economist and sociologist believe that technology changes are incremental where it can improve businesses, the economy and society by adding new values overtime. For example, cars replacing horse carriages or airplanes replacing trains. However today they begin to realize that information technology is a different type of change where instead of incremental, it disrupts and radically changes everything almost immediately. For example, the Internet has completely changed business worldwide and mobile phone has transformed many things that nobody can even think it is possible few years ago. The problem is this type of change happens so rapidly driven by the ability to innovate and create. And this ability only come from knowledgeable people who understand technology well enough to implement it based on their vision of what the future should be. In other words, it requires a new type of thinking, new vision to lead and manage these technology-driven changes.<\/p>\n<p>That is why in the past several years, many countries failed to adjust their economic policies fast enough to accommodate technology changes because they used to deal with changes that are gradually through some economic plans that are already in place. They cannot change fast because it requires a new vision and strategy based on profound knowledge of technology which many leaders do not have. People will change when they know what the result is, what will their business look like. In other words, what will happen to them and how can they benefit from it. Without understanding, people will do what they think is best at that moment and it may not be the best solution. That is why for years, Japan and many European countries were struggling to cope with changes without a clear solution as more companies lost money and people lost jobs. An analyst wrote: \u201cEven everyone has the best intentions; economic growth is stagnated because every company is working on their own solution and try to survive. There is no clearly defined vision and strategy because most managers can only decide based on their own experiences which are the past and not be able to look forward to the future.\u201d<\/p>\n<p>When the business is bad, the tendency of most leaders is to focus on fixing problems, stop everything to reduce costs and save money. The choice about solving immediate problems may not be in its long-term interest as this type of solution erodes confidence among workers which negate the business benefits. A new vision is needed to create focus and by keeping a clear vision toward the future, workers and management can focus on generating new ideas, new products, new processes for the future and seeing new possibilities. Basically a new vision sets a tone of success as it is something to reach for. It creates hope and sets expectations which inspire and motivate. The key factor is to communicate it passionately to everybody to change the company culture and that is what the new Sony\u2019s Chief Executive is doing. He sets a new direction by reorganize the company, replacing old managers with younger people and put forward a new vision: \u201cFocus on software such as Cloud computing, Entertainment and Finance etc.\u201d and close down unprofitable hardware business. A similar vision is also stated by Microsoft\u2019s Chief Executive Satya Nadella: \u201cCloud First, Mobile First\u201d where the new focus will be in service and mobility. By establishing new vision, these leaders are making a statement that says, \u201cThis is what success looks like and how we are going to achieve it.\u201d And it will guide the company toward its achievement, and keep business activity growing instead of declining.<\/p>\n<p>The current trend is clear: \u201cHardware is over and future is in Software and Services\u201d but how many companies and universities are fully aware of this trend and change their businesses and training curriculum? My question is how many students will continue to learn about personal computer hardware when they should learn about mobile devices such as tablets and smartphone? How many students would continue to learn about managing in house information systems when they should learn about managing cloud computing?
