He said: \u201cMany customers cancelled contracts for lack of money and I have to ask my employees to work less hours and even laid-off some to keep the financial situation under control. Last year, I was planning to hire more people and grow the company but the crisis changes everything. I feel very sad about many graduated students that can not find jobs as more companies stop hiring workers. Even for myself, I am struggle and do not know what to do\u201d.<\/p>\n<p>I told him: \u201cIn every business, there are up and down. While current financial crisis is a down time, companies must prepare for the up time BEFORE the economy starts to improve. So downtime is the time to rethink a company\u2019s strategy and prepare to do something when the uptime begins. Most people often wait until the economy improves then they will do something. In today\u2019s competition environment, when things improve, the opportunity will have passed and most will miss it because they are passive and not active. The simple reason is they do not understand globalization or know how it works. This crisis is the first impact of globalization and there will be more to come. Most managers think that when this crisis is over, they will do the same thing such as hiring workers and restarting the businesses just like before the crisis. However, this time everything will be different because market, competition, and customer needs will changed significantly after this crisis so the old way of doing business will not work anymore. By then, some companies will have significant advantages over their competitors at the beginning of a recovery period. Most will have better products and innovative services for the emerging market before their competitors. They know that speed, quality, execution, and responsiveness to the market are key factors to succeed in globalization so when others wait, they act.<\/p>\n<p>My friend was confused: \u201cWhy do you think this time things will happen differently, what is the evident? I explained: \u201cIn the past, competition happens at company level within a country or a region but with globalization, it will happen at the global level because there is no boundary anymore. In the software outsourcing business, global companies in India and China will compete for this hundred billion dollar market. Right now, Chinese companies are consolidating; many are hiring skilled people and provide more training to their people so they can compete for a bigger piece of the market. Of course, Indian companies want to maintain their dominant position, so they are negotiating with their customers to reduce prices in exchange for larger contracts to prevent anyone from entering this lucrative business. Top companies do not wait until the time is better; they use this opportunity to plan their strategic move. In past several months, if you pay attention to the outsourcing market, you will see that larger companies are acquiring smaller companies at the rate of five companies a day. For example, HP is entering outsourcing business by acquiring EDS for $18 billion and become the third largest outsourcing company in the world. To compete, Dell is also acquiring Perot Systems and become the sixth largest company in the outsourcing market to compete with IBM, HP, and Accenture. Chinese outsourcing companies like iSofstone, Neusoft, VanceInfo, and Augmentum are hiring hundred people each month away from smaller companies to prepare for the next global competition. Indian companies Mahindra just bought Satyam, Larsen &amp; Tousbro acquired InfoTech, and TCS acquired TTL and so on. There are so many things happen in the outsourcing business because everybody knows this is a very big market worth hundred billion dollars. Today all top companies are preparing for the next up time. As a leader of a software company, you must pay attention to the trend in the market and recognize that top companies are doing something differently and that is why they are top companies.<\/p>\n<p>My friend was quiet for a while then asked: \u201cIn this situation, what can I do? I told him: \u201cYou should not wait like everybody else but plan new strategy for your company. You should list your objectives that can be measured within a period of time, along with a tactical execution plan for each objective. You should be more aggressive if you want to survive this crisis. Do not wait until the economy is improving but go talk to your customers and understand their needs. Your customers are probably watching the market to determine what to do so you need to understand what you can do for them. Even they may not be able to pay you at this time but you must maintain the relationship with them. Customers who are leaders in the markets will probably have new business strategies already. You must discuss with them on how you can be part of their strategies when they implement them. Leaders understand how the market is changing and what they must do so you need their advices by working with them. If they think that you have progressive attitude like them, they may want to collaborate with you.<\/p>\n<p>My friend asked: \u201cThat is simple but not easy because there is no guarantee for business. What happen if they already work with other company before me? I explained: \u201cSo you must know how your competitors are doing in this crisis. However, based on my prediction, most people will wait until the time is better. Their moves can be predicted based upon how they dealt with past challenges. However what has happened successful in the past may not work today because things have changed due to globalization. By observing what your competitors are doing, you can determine their moves. I think they will act based on their past experiences so you need to pay attention on how they market their business, how they build their companies, how they invest and how they spend before this economic downtime. These informations will give you a good indication of the actions that they take this time. I believe that down time is an excellent opportunity to plan new strategies that can change the competition position in the uptime. You must think about expanding when people are withdrawing, you must hire when people are not hiring, so you have the best people available, you must focus on working with customers when others stop talking to customers. This is your investment because others do not invest, even customers may not have money to pay you now but they will remember you in the uptime. A key element in developing a successful strategy is not doing what others are doing.<\/p>\n<p>My friend seemed somewhat excited but still had some doubt: \u201cThat is lot of investments\u201d. I explained: \u201cYou invest your time and effort now to get rewards later. Any change in the market, any change in resources, and any change in technology require a realignment of product and services. But this time it will be an in-depth restructuring of the entire global economy. Why? Because most people do not understand globalization and its impact to their local economy. Many are still learning and will make mistakes but this time they may not survive because they are not ready to compete at a global scale. Their companies are small, they do not have the capital to expand and compete, so in the global competition, their companies will be either be acquired or eliminated. My advice is you must design a strategy that focus on marketing efforts to create a \u201ccustomer centric\u201d organization. You must invest your time in working with customers into identify opportunities based on technology adoption and operational effectiveness. To wait is to lose an opportunity and if you do not move fast, somebody will.<\/p>\n<p>I understand that during this recession, your resources and spending may be limited. But it is your decision to invest if you understand how the business market has changed. In globalization, the big do not beat the small but the fast will beat the slow. Your company is not a big company but if you move fast, you may beat others. This is not the time to sit quiet and wait but an active time. Besides working with customers, you must also focus on your people, this is really the time to upgrade their skills by providing more trainings. Technology is changing fast, the future is not in manufacture product but service oriented so software as a service is the main focus. As we are building a knowledge society through globalization, many changes will happen and possible many crises will also happen that no one can predict. You can not have the same attitude of waiting quiet when the market is changing fast. Either you create a new strategy to change the market or the market will change you. With globalization, the strong may not survive but the wisely will.
